Every season, a hotel group loses several days of productive work training new hires, property by property and without a shared method. We structured onboarding so that seasonal staff become effective sooner, without adding to the workload of managers.

The company

A multi-property hotel group that hires around 300 seasonal staff a year for its winter and summer seasons.

The problem and its cost

Each property onboards new hires in its own way. Essential information is spread across old documents, spoken habits and whichever manager is available that day. Newcomers follow a colleague without knowing what is expected of them, and existing teams answer the same questions at the start of every season.

This cost appears in no budget because it sits inside the payroll. It can still be calculated: 300 hires × 3 days × 8 h × CHF 32, or about CHF 230,000 a year of paid time with little productive output. On top of that come effects that are harder to quantify: uneven service quality early in the season and extra strain on the teams already in place.

300 hires × 3 days × 8 h × CHF 32 = CHF 230,000 / year

The strategy

We decided to start with the content, not the tool. The first step was to define, role by role, what a new hire must know and be able to do to work independently, and what can be learned on the job. Equipping a poorly defined path would only have digitised the disorder.

Next, we built the path and prepared managers to use it, then tested the whole approach in two properties before the following season. The rollout across the group drew on what the test had shown, with simple tracking to steer results season after season.

The execution

Team: A dedicated contact, the WALVIS core team (strategy, finance, operations, data) and a sector expert with a background in seasonal hospitality human resources.

  • →An onboarding foundation for each role (front desk, housekeeping, dining room, kitchen) listing the gestures and rules that matter in the first days.
  • →A pre-arrival path, completed before the first working day and distributed through the tools the group already uses.
  • →A checklist and guide for managers, with every new hire systematically paired with an experienced colleague.
  • →A simple dashboard tracking, by role and by season, how long it takes for a new hire to work independently.
The AI part

AI was used to draft and adapt training content from existing procedures, then to translate it into the languages of the teams. Every piece of content was reviewed and approved by the operational managers before release.

The common-sense part

Most of the gain comes from organisation: a fixed programme for the first week, clear responsibilities and a named colleague for each new hire. These simple rules need no technology and are easy to keep under seasonal pressure.

The result

Expected annual saving: 45% of CHF 230,000, about CHF 104,000. For an investment of about CHF 26,000, payback comes in 3 months.

The gain is 45% rather than 100% because part of the training remains essential (safety, hygiene, house standards) and learning on the job will always carry some less productive time.

  • More consistent service quality from the opening of the season, from one property to another.
  • Managers relieved of repeated explanations, free to focus on operations.
  • A better first impression for seasonal staff, who feel expected and know what is asked of them.

The assumptions

  • 300 seasonal hires per year.
  • 3 unproductive training days per hire, at 8 hours per day.
  • Loaded hourly cost of CHF 32.
  • One-off investment of about CHF 26,000, against an estimated saving of CHF 104,000 per year.
